A heat pump is a single all-electric system that does two jobs. In summer, it removes heat from inside your house and rejects it outside — that's air conditioning. In winter, it reverses: it pulls warmth from the outdoor air (yes, even cool air has usable warmth in it) and moves it into the house. One unit, one refrigerant loop, two directions of operation.
For coastal California, that's close to ideal. The technology works most efficiently when the outdoor temperature is between roughly 25°F and 100°F. Torrance rarely drops below 40°F or climbs above 95°F, which puts a heat pump squarely in its sweet spot almost year-round.
How the refrigerant cycle actually works
The mechanical basics are the same as an air conditioner — a compressor moves refrigerant through a closed loop, evaporator and condenser coils change its phase and transfer heat. The difference is a reversing valve, which flips which coil evaporates and which one condenses.
- Cooling mode. The indoor coil evaporates refrigerant and absorbs heat from the house air. The outdoor coil condenses the refrigerant and rejects that heat to the yard. Identical to an AC.
- Heating mode. Reversing valve flips. Now the outdoor coil evaporates and absorbs heat from outside air (this works down to surprisingly low temperatures because refrigerant boils cold). The indoor coil condenses and releases heat into the house.
That's it. There are no combustion products, no flue, no gas line. The only energy going in is electricity to run the compressor and fans — and that electricity moves 3-4 times more heat than it consumes. That's why heat pumps are rated at 300-400% "efficiency": you're not creating heat, you're moving it.
When a heat pump wins in coastal LA
Three specific scenarios where heat pumps are the right answer for South Bay homes:
- A home without existing gas heating. Adding a gas furnace means running gas lines and pulling a permit; adding a heat pump means a compressor pad and a low-voltage control run. Heat pump wins on install cost and long-term operating cost.
- A home replacing an aging AC and gas furnace at the same time. Instead of buying and installing two separate systems, a single heat pump does both. Simpler equipment, lower total system cost, one warranty.
- A home that wants to eventually go all-electric. California's long-term trajectory is off gas — SCAQMD Rule 1111 caps NOx from residential furnaces starting 2027, and CalEnergy has rebates and tax credits specifically for heat-pump adoption. Buying a new gas furnace in 2026 locks you into equipment that will be harder to keep running through the 2030s.
Where heat pumps struggle
Honest failure modes worth understanding:
- Very cold weather. Below about 25°F, standard heat pumps lose capacity fast. Cold-climate variants (rated to -13°F) exist, and Daikin's inverter units perform well below the standard threshold. Coastal LA rarely goes there anyway, so it's academic here.
- Discharge air feels cooler than a furnace. A gas furnace pushes air out at 110-140°F. A heat pump pushes air at 90-100°F. Both heat the house, but the "feels warm" moment is subtler with a heat pump. First-time heat-pump owners sometimes think the thermostat is wrong for the first week. It isn't.
- Auxiliary heat, if wired wrong. Some heat-pump installations include electric resistance auxiliary heat. If it's set to kick on too aggressively, you'll see high electric bills. A properly commissioned system almost never needs the aux in coastal LA — the heat pump handles it alone.
Sizing and pairing
A heat pump is sized by Manual J — the same load calculation used for AC. In our climate, the heating load is almost always smaller than the cooling load, so a heat pump sized for summer cooling has plenty of margin for winter heating. Rule-of-thumb sizing (a-ton-per-500sqft) is a red flag; it's how homes get an oversized system that short-cycles.
A heat pump pairs with either a matching air handler (for a ducted system) or one or more indoor heads (for a ductless system). The choice depends on whether the home has ducts and what condition they're in. See the ductless vs. central comparison for the tradeoffs.
The rebate side
Heat pumps are the most incentivized HVAC purchase in California right now. The federal Energy Efficient Home Improvement Credit (25C) covers 30% of eligible cost up to a cap. TECH Clean California adds a point-of-sale rebate. Depending on your utility (LADWP, SCE) there may be an additional layer.
