The rule of thumb is old but useful: multiply the age of the system by the cost of the repair. If the number is under $5,000, the repair usually wins. If it's over $5,000, replacement almost always does. That's a decent screen, but it isn't the whole answer — especially in Southern California where refrigerant regulations, efficiency requirements, and rebate programs shift the math in your favor if you're already close to a replacement decision.

What the repair-or-replace decision actually depends on

Six factors, in roughly this order:

  • System age. Central AC's meaningful life is 10-15 years in coastal LA (salt air shortens outdoor equipment). Above 12 years, we start putting real weight on replacement.
  • Refrigerant. Systems running R-22 are phased-out equipment — refrigerant is still available but priced accordingly. Any repair that requires more than a pound or two of R-22 tips the math toward replacement immediately. R-410A systems are still current.
  • Repair cost and repair frequency. A single $600 capacitor and contactor swap on an 8-year-old system is a repair, not a replacement decision. Three repairs in the same season on an 11-year-old system is a replacement decision.
  • Efficiency delta. A 2010-era 13-SEER system replaced with a modern SEER2 16+ system uses 25-40% less electricity for the same cooling. Whether that matters depends on how much you actually run it — a home running AC 20 days a summer sees less savings than one running it 90 days.
  • Comfort you're actually getting. If the house has never cooled evenly, if one room is 8°F hotter than another, or if the humidity feels wrong, no repair fixes those — because they're sizing and ductwork problems, not equipment problems.
  • Rebate stack. Right now the federal 25C credit, California TECH Clean CA program, and utility rebates stack in favor of heat-pump replacements. That doesn't apply to a straight AC-for-AC swap, but if you were already halfway to replacement, it can change the answer.

When to repair

Repair usually wins if the system is under 10 years old, the refrigerant is R-410A, the repair is a single-component fix (capacitor, contactor, blower motor, condensate pump, thermostat), and you haven't had two other significant repairs in the last 24 months. In those cases the replacement math doesn't work — you'd be throwing away 5+ years of remaining life.

The other repair-friendly scenario: the compressor is fine but the outdoor unit's coil has a slow leak. Coil replacement on a modern system is often reasonable, and the compressor is the expensive part.

When to replace

Replace when any two of the following are true:

  • System is 12+ years old.
  • Refrigerant is R-22 and the repair involves refrigerant work.
  • Compressor has failed.
  • You've had two or more repair calls in the last 12 months.
  • Coil and compressor both need work (you're near the replacement price already).
  • Existing capacity is wrong for the house (it was oversized or undersized from day one).

Failure modes on the repair-or-replace call

Where the decision goes wrong:

  • Sunk-cost bias. "I just spent $1200 on this last year, I don't want to replace it." The $1200 is spent either way. The next decision is a fresh one.
  • Repair-by-repair drift. Three years, four service calls, a slowly failing compressor — nobody made a replacement call because each individual repair looked reasonable. In the aggregate the customer spent 60% of the cost of a new system to nurse an old one for an extra year.
  • Replacement without addressing sizing or ducts. New equipment on old ducts that were never right delivers a new version of the same discomfort. If the old system had a real problem (hot rooms, humidity issues), the replacement scope has to include ducting or sizing corrections.
