Intent: Evaluate Learning Center (not Blog)
If your home was built without central AC (roughly half of coastal South Bay houses), the retrofit choice is real and expensive: build a duct system and drop in a central AC or heat pump, or install a ductless mini-split that skips ducts entirely. There isn't one right answer. But there is one right answer for your house, and it usually falls out of five specific questions.
The five questions that decide it
- Is there any usable existing ducting at all? Even a partial forced-air furnace duct system can sometimes be extended and rebalanced. If yes, central becomes viable. If no ducts exist, extending is a full-house rework.
- Is there attic or crawlspace access? New ductwork lives in one of those two spaces. A home with a low-pitch roof or slab-on-grade construction (common in beach cities) often has neither, which pushes ductless.
- How many rooms actually need conditioning? If the answer is 6+, central typically wins on cost per zone. If it's 1-4, ductless typically wins.
- Do occupants want per-zone control? A household with kids in one zone and adults in another usually prefers per-zone. A single-occupant home usually prefers a whole- house thermostat.
- What's the electrical panel condition? Both add load, but multi-zone ductless typically adds less than a comparable central system. Older 100-amp panels sometimes need work either way.
Cost comparison — ballparks, not quotes
Neither of these can be priced accurately without a home visit. What we can share are the ranges from what we typically bid for South Bay projects:
- Adding central to a no-duct home: generally the most invasive and highest total cost, because ductwork, air handler, condenser, and electrical are all new. On the other hand, one thermostat.
- Single-zone ductless: the lowest-cost option — one outdoor unit, one indoor head, one line-set. Solves the "master bedroom is uncomfortable" problem specifically.
- Multi-zone ductless (3-5 heads): mid-range. Solves the whole-home comfort problem without ducts.
- Ducted heat pump with new ducting: upper end, but with the benefit of a central-style install once complete.
Two projects that look identical on paper often differ by 20-40% because of electrical work, duct routing complexity, or Title 24 compliance. That's why the estimate matters.
Comfort delivery — what each actually feels like
- Central AC/heat pump. Consistent whole-house temperature. Uses a single thermostat (or two, if zoned). Air moves from central supply grilles at a low velocity — "invisible" comfort. Downside: any duct imbalance shows up as one room too warm.
- Multi-zone ductless. Each room set independently. Air comes from a wall or ceiling head, closer to the occupant. Downside: heads are visible.
- Single-zone ductless. Comfort in one room only. The rest of the house remains at ambient. Best for spot cooling of a bedroom or office when a whole-house project isn't the priority.
Failure modes on each path
- Central-in-a-no-duct-home going wrong. Undersized ducting because the contractor tried to keep costs down. The system technically installs, but the airflow never reaches the rooms furthest from the air handler. Diagnosis is expensive; fix is a partial re-run.
- Ductless going wrong. Wrong indoor head sizing per room. A 12,000 BTU head in an 800sf living room short-cycles and never dehumidifies; a 9,000 BTU head in a 300sf bedroom keeps you at 65°F at night. Manual J per room prevents both.
- Wrong location for the outdoor unit. A compressor mounted in direct sun on a south-facing wall runs less efficiently and corrodes faster. Simple problem, easy to solve in the design phase, expensive to move later.
Rebate and Title 24 impact
Both paths qualify for the federal 25C credit and TECH Clean CA when equipment meets the program's efficiency thresholds. LADWP and Southern California Edison have additional programs. HERS testing (Title 24 duct-leakage verification) is required for any new duct system in California; that's a real line item on the central path and doesn't apply to ductless. How we make this decision on a real project
On the initial visit our team walks the attic (or determines there isn't one), reads the electrical panel, measures the rooms, and asks who lives here and how they use the house. The answer that comes out of that conversation almost always writes itself.
